Process Mapping? I’d rather be Napping.

So I’ve heard a lot of people say they are so fascinated by what I do in the process improvement world, and how great they think it is , but how “it’s not for them”.  Using my coaching skills, I usually say something like, “Oh yeah?  Tell me about why it isn’t for you”.

Here are some of the responses I get:images

“Snore.  Processes are super boring. My company is really intuitive, and we just know exactly what to do and we fix it.” – my super annoying friend

“Processes, who needs it? I already know my team is garbage and as soon as I can replace them, things will turn around”. – a client who later realized her team was great because process mapping revealed a culture issue

“Ugh.  Sounds bureaucratic. I’m an entrepreneur.  There is nothing corporate about he way I run my business, and to be honest we don’t need it.” – my sister-in-law

  1. Something is wrong and you “think” know exactly how to fix it.  How do you know what’s wrong?  What leads you to believe that?  What is the expected outcome if you make the change? You might be right. Intuition is super important.  Why not validate those gut feelings with some evidence in a process map? It’s a great way to get buy in from your stakeholders and employees!
  2. You “think” your employees are the problem. They suck.  While this is the first place many people look for solutions, it’s usually something else.  Why do you think they suck?  What tells you that? What could be inhibiting them? Have you asked them? Research shows that if you take great people and put them in a bad process, the process will win every time. Process mapping sometimes uncovers secrets that are hiding within a bad process.
  3. You “think” process is too rigorous.  Well, it can be, but it doesn’t have to be.  The right people, the right style, and the right moment can take you from being a fly-by-the-seat-of-your-pants entrepreneur to a being a strategic one.  Why not set the stage so you can pass the tasks that aren’t worth your time (or you aren’t great at) to someone who can actually add value (so you can go and be amazing). Process mapping identifies those tasks and lets you properly divide them up.

Whiteboard Workshop: Introduction to Process Mapping

pmProcess Mapping is awesome and fun and helpful and easy and so amazing, right?

No? If you disagree, you’re not alone. We did a quick Twitter poll and asked people what their thoughts are about Process Mapping. Here are some of the replies:

So yeah. We get it. There are a LOT of people who don’t like process maps.

At least they think they don’t – they just haven’t met us yet.

But I “Need” to Do Process Mapping

Despite how people may feel about process mapping, they still need to use them. Either they have to design them on their own, or read some that have been designed by someone else. Some people know the “why” behind process mapping but still haven’t quite mastered it, and others have no idea what they are doing or why, only that “they have to do this for audit purposes.”

The truth is that process maps are necessary and critical in so many situations:

  • Training new people,
  • Documenting processes for audits,
  • Understanding the flow of information in an organization,
  • Having a picture of how customers are impacted by business processes,
  • Identifying areas to improve,
  • Identifying areas that are excelling (and should be modelled), and
  • Imagining a future state organizational structure.

So if you, or someone you know needs to do any of these things (or is responsible for others who are), then our latest workshop is for you. Read on.

1Whiteboard Workshop: Introduction to Process Mapping

If you have been reading our blogs for a while, then you know we love to make processes better, and we loathe things that are over-complicated. It follows then, that we don’t do process mapping (or training, for that matter), like most organizations do.

Our latest workshop, Introduction to Process Mapping, was first delivered on May 26th, and was a great success. Some testimonials:

Should you follow the pack or go rogue?

I’ve been thinking lately about our human tendency to follow the pack and my newfound tendency of “going rogue.” I’m a trusting person and easily influenceable. If you tell me this is the BEST HAND CREAM EVER, I will buy it.  If you tell me you tried a new workout and it was THE HARDEST WORKOUT EVER, I will go and try it tomorrow.  Ask me to smell this milk because it is the MOST EXPIRED MILK EVER, I will get my nose right in there.

So it’s a newfound habit for me to say, “That’s awesome that it is working for you.  Right now I’m doing this, and it is really working for me too. Yay us!”

But Everyone Says So!

People (and probably some science reports too) say that we MUST eat breakfast; doing so helps us consume fewer calories later in the day and maintain a healthy weight and may even improve our concentration and productivity. They also say we shouldn’t weigh ourselves every day because it could case us to become over fixated on what may be natural fluctuations rather than indications of weight gain or loss.

“They” say we shouldn’t look at our phones first thing in the morning – it can distract us from our morning routine and can decrease our productivity by focusing on external priorities rather than our own.

And we mustn’t work out every day, because our bodies won’t have adequate time to recover and we won’t get results.

Don’t get me wrong, I realize there are studies and science  that may back these statements up with statistical significance.  But here’s the thing: all of the “pack ideas” I talked about above don’t work for me.

When I eat breakfast, I’m starving all day and (after testing this theory out by tracking and monitoring the data) I consume more calories than are necessary for me to maintain my weight. So do I keep doing it because everyone else is telling me that is the right thing?

Similarly, weighing myself every day keeps me on top of fluctuations that could otherwise be more dramatic after a week.

And I LOVE working out.  Provided I balance my workouts, it is my stress relief and my time that makes me happy. So why should I be unhappy, provided I am being safe and taking care of my body, when my way works for me?

And finally, if I don’t check my phone before bed AND first thing – guaranteed I will miss a meeting, or miss a cancellation of a meeting and make an unnecessary trip.

Now statistically speaking these “rules” might be great for the majority of people, and the majority of people will see better results following these rules.  But, as we know, there is a great deal of human variation.  I am a sparkly unicorn and I am different.  These rules do not work for me.

The thing is, it’s easy to follow the pack.  It’s part of our human nature.

Follow The Pack? Or, Go Rogue!

Maybe your competition uses a certain process improvement methodology (like Lean or Six Sigma), or a particular sales tool, or social media strategy and you want to implement it to keep up with the trends. But what if it just doesn’t work for YOU (and your team, and customers, and stakeholders)?

  1.  Does it feel natural to do what the pack is doing?  Sure, good habits take time and consistency, but if the process is so difficult that you can’t get the habit to stick, maybe it isn’t the right strategy for you.
  2.  Have you experienced errors, defects, or problems using the pack’s idea? If you notice missed deadlines, faulty products, decreased employee engagement, or increased customer complaints – maybe you need to re-examine your plan.
  3.  Have you tried and tested any other options? If you haven’t tested and tried out alternatives, how do you know that this is the best for you?  How can you make a decision with out data – numbers or experience? Reflect on the past – was there a time that you were doing really well?  What were you doing?  Should you align with the pack, or “go rogue”.

The Risk of Being Too Comfortable

Last weekend I found myself listening to Stuart MacLean‘s “Vinyl Cafe” on CBC Radio. I was driving north for a few hours, and prefer to listen to a talk show or podcast so my brain stays active and I stay awake – always a good thing when driving solo. If you have never heard a Vinyl Cafe podcast or listened to Mr. MacLean tell a story about the fictional Dave and his wife Morley, then you are missing out on a good piece of Canadiana and the opportunity to enjoy a full belly laugh.

The podcast I listened to was called “Summer,” and was the story of how Dave and Morley rented a cottage in the Laurentian Mountains (north of Montreal). Instead of paying for the rental, they agreed to do some work around the cottage, including removing a wall and tearing up the lawn. Sadly, they stayed in the wrong cottage and disaster ensued. It turns out this cottage owner liked things to remain the same in all ways, and his cottage hadn’t changed in over 50 years. Of course Mr. MacLean tells the story much better than I can – suffice it to say, the moral of the story is that change can result in good things, but you should try to avoid being surprised by it.

During the telling of the story, Mr. MacLean used the phrase “The Cathedral of Constancy” in reference to Jean-Francois’ cottage. He said that although nothing had changed in 50 years, we mustn’t assume that it is in disrepair. Oh no – it is well maintained, neat and clean. “It’s been kept up perfectly,” he says, “but not updated.”

That got me to thinking – isn’t this avoidance of change the way we often get into trouble?

Our computer gives us a notice that we have an update to do, and we don’t do it because it’s a pain. We keep clicking “remind me later” and suddenly a quick update becomes a huge deal when we finally get around to it. Or worse, it crashes.

We refuse to get a new phone until the old one breaks, bypassing several new models and operating systems, and then realize the differences are so enormous from our old phone that we have to learn a completely new way of communicating.

We keep things the same in our organization, relying on efficient processes that work just fine, thank you very much. We don’t modernize or innovate – because we don’t see the need – and then someday we realize that the business world has passed us by, and we have a whole lot of catching up to do. Never mind the principle of staying “ahead of the game,” we aren’t even keeping up with “the game!”

“But Ruth,” I can hear you thinking, “aren’t you always saying that consistency and repeatability are good things? That they ensure efficiency and effectiveness?”

Well, yes. Yes I do say those things, and I believe them. And I also believe that there is a danger in becoming complacent in that efficiency; that the desire to avoid change, stay comfortable, and rely on what we know may cause us to miss out on things that are even better.

It is just as important to maintain vigilance on efficient processes as it is to completely shake up the whole system and innovate. (Click here to tweet that statement.) The trick is to do both at the same time, and to ensure that changes to the processes are properly planned, communicated, and implemented.

The Process of Managing Change

This week I had the pleasure of being interviewed by Lisa Chicules, a brand and strategy expert, for her radio show “Chat With Chicules” on the Voice America Radio Network. Lisa is a real expert and leader in her field, unearthing the brand potential for organizations of all shapes and sizes. One of my favourite quotes of hers is “uncover the right insight and don’t stop until it’s brilliant.” She may not know it, but with thoughts like that, she’s not only a brand expert, but also a process thinker!

Needless to say I was both honoured and excited to be on her show. It was a first for me – talking isn’t a problem, but having a big shiny microphone in front of you is a whole different ballgame. We had a blast, and I really enjoyed our topic: The Process of Managing Change. (You can listen to it by clicking here.)

Because everything is a process, right?

Right. If you’ve been following our blog for a while, you know that we believe a process is a process is a process, whether you are making a martini, filling out your tax forms, or implementing a major new project or change initiative in the office.

And yet, as Lisa pointed out, so many organizations struggle with the process side of change. They focus on the “Big Shiny Goal” and forget about all the little things that go in to making that goal successful. “Why is that?” Lisa wondered.

Well, frankly, it’s because the Big Shiny Goal is more fun. It’s sexier, it’s what gets noticed, and it’s where a lot of Senior Leaders spend their time and energy. Then when they’ve developed this latest and greatest thing, they pass on their idea to someone else, say “Make It So,” and then move on – you guessed it – to the next Big Shiny Goal.

The problem is that “Make It So” doesn’t even begin to convey all the information required by an implementation team to make the Big Shiny Goal a reality. As it turns out, there’s quite a bit of context required in order to support the process (yes, process) of managing the implementation (or change) effectively.

John P. Kotter, business guru and best-selling author, developed a model that shows the 8 Steps of effective Change Management. Thankfully, I’m only going to focus on the first one because in my humble opinion, it’s the most important.

The first step in our process is to create a sense of urgency. In other words, provide the context that is SO STRONG, that people will understand the reason for the change and why it has to happen right now. They may not love it, but they’ll get it.

For instance: let’s say you have to move your office to a new location. There are two ways you can announce this to the team:

  • The usual way: “Hey everyone, in three months we will be moving to a new office location on the other side of town. Now before you get excited, let me tell you how amazing this new building is – first of all, it’s all floor to ceiling windows, so it will be really bright and you’ll all have a window seat. Secondly it has a fully equipped kitchen, a Starbucks in the lobby, and gym membership is included. And finally, the elevators are all brand new so you won’t have to wait for ages like you do in this ancient old building. Ha ha ha. Isn’t this great?

What they hear: “Hey everyone, in three months we will be moving to a new office location on the other side of town. That’s right, an extra 30 minutes commute for you, and a completely different location from your wife. You may even have to get a second car. And you know your kid’s daycare that’s right across the street now? You probably won’t be able to pick them up by the 6pm cutoff any more. Oh and one more thing, there is no public transit, and it’s $6/day to park.”

You see, people don’t hear benefits right after a change announcement. They are overwhelmed by the impacts on their personal lives, and they they start to think – what the heck are they doing this for? This is awful!

Now let’s try to re-frame using the “hot problem / cool solution” concept, in which we state a problem that EVERYONE wants to avoid, and then provide the solution. This creates a sense of urgency that people can buy in to.

  • The better way: “Hey everyone, we have a fairly urgent issue to deal with, and I want to share it with you and tell you what we’ve come up with. As you know, budgets are being cut, and we’ve had to come up with $1.2 million in cost savings over the next three years. As you can imagine, there are a few ways to do this and we’ve been trying to figure out the way that will have the least impact on this team. In order to keep this team and its operations whole, we are going to have to move to a different office on the other side of town. I know this is going to have an impact on some of you, and I want to discuss it with each of you personally and see if we can come up with a solution.

Only then is it ok to start talking about benefits.

The second step in our process involves setting metrics so that people know if they are winning. Stephen Covey’s The Four Disciplines of Execution talks about the need to have a scorecard that is displayed in a public place so that everyone knows if they are meeting their goals. It sounds simple, yet so many organizations miss this piece and fail to set their goals in a measurable way at the beginning of the change or strategic implementation.

What are your Key Performance Indicators (KPIs)? Note the word KEY. If you have more than 5-7 KPIs in your organization, then they are not the key metrics. Do you have a big spreadsheet with 20+ measures that are tracked regularly and reported to a large group?

Yes? Well that’s too many.

Many operational areas must track dozens of measures. That’s normal. But don’t call them Key Performance Indicators and share them with the whole organization – it’s not relevant, eyes gloss over, and the important story is lost.

Business analytics is all about telling the story, helping people understand what they are measuring, whether they are winning (on track), and if not, what some possible root causes may be. It is imperative that these metrics are set out at the beginning of any implementation.

Finally, the third process step I discussed with Lisa was effective communication. If you have ever participated in an employee engagement survey, then you know that communication is almost always in the top 3 things to improve. Why is that? Why can we never get it right?

I believe that too many of us communicate with others in the way that WE like to be communicated to. That is – I like eMails, so I send eMails to everyone and think I’ve done an awesome job communicating.

The problem is, many people don’t read those emails, so I haven’t communicated with them at all.

But that’s their fault, right? Shouldn’t they have just read the emails?

Yes. And by saying so, I’d be right. I’d also be really ineffective.

The great leader considers the people to whom he/she must communicate – all their differences in language style, medium preference, and even cultural concerns – and adjusts their communication accordingly. It might mean an email to some, a phone call to others, and even a quick face-to-face with a few others. It may seem like a waste of time, but it really isn’t.

Easy peasy, right?

Well maybe not. This is an awful lot to think about, even though it’s only three steps. And yet these things are absolutely essential in implementing a successful change. Miss out on any one of these things, and the best project plan in the world will not save you.

Remember:

  1. Set up the right metrics at the outset.
  2. Use Change Management theory to ensure you have set the context.
  3. Communicate to be effective, not just right.

Sometimes the Flavour of the Month is Chocolate. And It’s Good.

If you work for anyone other than yourself, you have probably lived this phrase in some way:

“Ugh – this new initiative is nothing other than the new flavour of the month. It’ll never stick and next year they’ll roll out something else.”

Sound familiar? These words have probably assaulted your ears (or crossed your lips), when the organization is trying with best intentions to make a change or an improvement. The person who is responsible for the change is excited about the initiative, and is frustrated beyond believe with this blasé response from the team.

So why do people say it?

First, a little Change Management theory for you – we know from Dr. Elisabeth Kubler-Ross‘ work that people experience grief in an emotional roller coaster. When Kubler-Ross pioneered the concept of the 5 Stages of Grief, people became aware that grief impacts us all the same way and yet differently too.

In other words, we all go through the stages of Grief (Denial, Anger, Bargaining, Depression, and Acceptance), but we may go through them differently. Some may linger in one stage or another, and some may fly through a stage so quickly as to appear to bypass it. The way in which we go through these stages is greatly impacted by our personal resilience, the amount of stress we are dealing with at the moment, and our experiences with grief in the past.

The same is true with change. In fact, Kubler-Ross’ model has been adapted to create the Change Curve, used by Change Management experts, teachers, and coaches. There are several different variations of the curve itself, and we like this one the best:

You can see the similarity to the 5 Stages of Grief – in this model we have Denial, Anger, Exploration, and Acceptance.

Imagine then, an employee who is not only experiencing change at work, but also at home (spouse has been demoted, child has moved out, parent is ill). This employee, we’ll call him Rob, has been a good worker and has been around for about 15 years. You are Rob’s manager, and very excited about a new program to create a more efficient process for doing the work of Rob and the entire team. When you meet to discuss it, Rob breaks open the “Flavour of the Month” remark, and the team snickers.

This is because Rob has been around for a couple of business cycles. He’s seen change implemented, re-implemented, de-implemented, and implemented again. He’s tired and his resilience is low – he feels that change is a pendulum, and that people should just make up their damn minds and stick with something.

Well, here’s the thing…

The United States’ National Bureau of Economic Research states that since 1945 the average business cycle has been just less than six years. That length of time may also be impacted by your industry, budget issues, technology advancement, and general business trends.

So in other words, every few years the business world changes. And in order to be relevant in that world, an organization must change with it. The change the organization is implementing is probably the right thing, for right now. In a few years it may no longer be the right thing. So yeah. It might well be the flavour of the month, and there’s nothing wrong with that (unless an organization is making change for change’s sake – and that’s a whole different discussion.)

The trick is to implement the “new flavour” carefully, using change management best practices from the outset and communicating the “why and why now” message in the most effective way for the team.

If that’s all done correctly, then the answer to Rob is as easy as, “Yes Rob, it IS the flavour of the month. It’s chocolate. And it’s good.”

How much is this task worth? Efficient Time Management Using Data.

*Update: Remember that blog where I said Ruth and I were going to stay accountable for doing the blog.  This is me doing the blog.  Late.  To note, Ruth didn’t say “That’s OK!”.  She said something to the effect of, “So when will you be posting the blog”. Super effective from an accountability perspective. Thus, why I am posting this blog on Tuesday. *

What’s happening over at Whiteboard?  Lot’s of things.  We’re meeting up with clients old  and new, and are super excited about all of the great process work, leadership work, and culture development we get to do with our clients this year.

So this new year has everyone setting goals, emptying their email inboxes, finding new and better ways of doing things. We are all bombarded with so many tasks to do , how do we actually know which ones are the RIGHT ones to be spending time on?

The steps below outline a process that you can use to identify your tasks, identify what they are worth, analyze the data, and then start booking your calendar in such a way that you can maximize the work you do to benefit you and your organization.

Step 1: Brainstorm all of your activities.IMG_0463

What are the primary activities you do in your business; emails, phone calls, actual “work”, social media, presentations, workshops?  Write them all down (or use excel if you are of that ilk.)

Step 2: Assign value to each of them.

This can get tricky, the key is to make your best guess.  Some items might not have a dollar attachment to them, and others you might need to do a little work for. I’ll take you through some of my examples:

Networking events: Last year I went to 27 networking events, and through those events (so far), We have approximately $10,000 worth of business.

1:1 Meetings: Last year I did approximately 100 1:1 meetings, and they yielded about $5,000 in revenue.

Get the point? It’s not a science, but you should start to see some patterns.

Step 3: Analyze the data

So you might start to see some patterns, like the 27 hours you spend on Social Media each week haven’t yet yielded you a client.  That doesn’t mean you should stop doing social media, it is an important part of your business – rather, you could probably spend 10 hours and get the same benefit, and donate some additional time to Networking events, which seem to contribute to your sales pipeline.

Step 4: Book your Calendar!

Now, book your calendar with the activities that generate VALUE, and slot in the time to take care of all of those day-to-day tasks and emails that may not add direct value, but are a necessary evil!

You Should Come to This Course. Yes, You.

Leading-Process-Change

Our regular readers will know by now that Nicole and I are upbeat, positive people and we get excited about a lot of things. So, when I tell you that we are SUPER EXCITED about our upcoming course in November, please trust that it is not hyperbole.

Why are we so over-the-top and ridiculously excited?

Well, because we believe this course is innovative, and innovation is a good, positive, wonderful thing.

You’ve heard us talk about The Whiteboard Way© before (click here or here). We believe that our method of Process Improvement is what organizations need in order to take the first step into a Process Improvement culture. Often organizations hear about the buzz words – continuous improvement, process improvement, Six Sigma, Lean Six Sigma, TQM, etc – and they go bananas implementing a new program.

And so many of them fail. I’ve seen it happen in three major organizations in both the private and the public sectors.

They fail because they haven’t set themselves up to succeed – they have not considered the importance of change management, culture shift, and stakeholder engagement. It’s as bad as if someone all of a sudden decided they want to be a farmer, and so they bought a big field and started sticking seeds in the ground, without tilling the soil, removing rocks, adding fertilizer, and ensuring the earth is rich and ready to receive the seeds.

Enough of the analogy. You get what I’m saying, and hopefully many of you are nodding your heads and saying, “yup – been there, done that.”

Whether you are an employee on a team in an organization who wishes you knew how to influence change so people would listen to your ideas, or a VP trying to figure out why you can’t make process improvements stick, (or somewhere in between), this course is for you.

  • Module 2 – examines essential skills in making sure that change sticks. We have expert speakers on how to communicate & promote your change initiative, how to work process improvement into your strategic planning, and how to be aware of your own emotional intelligence and its impacts on others.

Getting to the Root of It

root causeNicole and I have stumbled into a bit of a theme these days, talking about the basic activities involved in Process Improvement and sharing with you some user-friendly and simple templates. First, we wrote about how to actually map a process, and next we covered how to look at that process map and assess which steps are a waste of effort – i.e., they add no value. Both those blog posts include handy templates which you can edit and manipulate to suit your needs.

So now what?

In Nicole’s example, we learned that External Failures were taking 56% of the total time involved in completing a process. Since External Failures are clearly non-value-add steps, that is where we will focus. It may seem obvious, but often it’s over-looked so I’ll say it again: start your process improvement work on the steps that offer the most efficiency opportunities.

The next step then, is to look closely at the External Failures and think about what might be some root causes for them. By reducing or eliminating them, not only will we reduce the chance of upsetting a customer, but we will reduce the amount of time it takes to complete the overall time to do the process.

Root What Now?

Root cause. The main thing that is causing a process to fail. Here’s an example: a customer’s dessert arrives and it is burnt. What might the root cause be for that? There may be a few of them, so let’s brainstorm. The customer received the burnt cake because:

  • the server wasn’t paying attention
  • the oven was too hot
  • the recipe was wrong
  • the chef wasn’t watching the oven
  • the oven timer was broken

There are a few examples of why the cake might be burnt. Are they root causes? Nope. They are sub-causes. Let’s dig deeper:

  • the server wasn’t paying attention because:
    • he/she was rushing
  • the oven was too hot because:
    • the thermostat was broken
  • the recipe was wrong because:
    • the chef made it from memory
  • the chef wasn’t watching the oven because:
    • he/she was receiving an order of fresh vegetables during dinner service
  • the oven timer was broken because:
    • it hasn’t had any maintenance in 5 years

So are those root causes? Maybe. Let’s take a look:

  • the server wasn’t paying attention because:
    • he/she was rushing because:
      • three servers called in sick and there was no backup plan
  • the oven was too hot because:
    • the thermostat was broken
  • the recipe was wrong because:
    • the chef made it from memory because:
      • he/she learned it from someone else who didn’t write it down
  • the chef wasn’t watching the oven because:
    • he/she was receiving an order of fresh vegetables during dinner service because
      • the delivery truck was late
  • the oven timer was broken because:
    • it hasn’t had any maintenance in 5 years

Brainstorming with Fish

We’re getting closer. We have a few root causes in there now, and a couple of others might even be able to go further. A great way to do brainstorming like this is to think in terms of categories of what could possibly go wrong. You can use whatever categories will work for you or your business, but some common ones include:

  1. Equipment
  2. Process
  3. People
  4. Materials
  5. Environment
  6. Management

A tool we love to use originated in Japan in the ’60s. Known by several names (Ishikawa diagram, Cause-and-Effect diagram, and Herringbone diagram, to name a few), we use the most common title – the Fishbone Diagram. This diagram is nothing more than a brainstorming tool that helps groups think about potential root causes of a problem or issue. Lucky for you, click on this Fishbone Template for you to use in your next brainstorming session. It will download automatically.

Here are the steps in using it:

  1. At the “head” of the fish, write the problem you want to address.
  2. At the end of each of the “bones” of the fish, write the categories you’d like to use. (Whichever ones will stimulate the best discussion.)
  3. You can start brainstorming sessions several ways. One we like to use is to give everyone a stack of sticky notes and a pen. Ask them to look at the categories and write down as many potential causes as they can – one per sticky note. Now have everyone put their sticky notes on the wall, clustered in the six categories. Discuss and add more (because people always think of more). Remove duplicates.
  4. Draw a line towards each “bone” and write the potential cause on it.
  5. Ask if there are any further “bones” that might go off of the one you just wrote. If there are, then draw a line connected to that line.
  6. Keep going until you’ve written down all the ideas, and then ask if there are any more.
  7. Done!

Now you have a big list of ideas, and the trick is to figure out which one of those is the most impactful. How do you know which one(s) to fix first? Well, Nicole will tell you that next week… so stay tuned!

Two Things I Learned This Week From Students

teacherThis week I taught a two-day course on behalf of the Centre for Leadership and Learning in the Ontario Public Service (OPS). It’s called “Management Essentials,” and is for non-managers who want to either learn more about how management is expected to perform within the values and objectives of the OPS, or to understand what it takes to become a manager – thus being able to assess their own skills gaps and build them up accordingly.

This is a great course, and I enjoy teaching it so much not only because the materials are current and relevant, but because the people who attend generally WANT to be there (vs. being “told” to take a course in presentation skills, or “how to write a briefing note”). Teachers reading this will agree that when people attend because they want to, they are generally much more engaged and the class has more energy.

This was true this week – a great class filled with 35 interesting people from many different areas of the OPS, with differing levels of experience and terrific stories to bring life to the material.

As I drove home I reflected on a couple of standout things that I learned from the class, and thought I’d share them with you in this week’s blog:

One: We need to remind people, over and over again, that THEY are responsible for their careers and their professional development.

Situational Leadership Model

One of the conversations we had (a couple of times) relates to the last blog post I wrote (Does Your Manager Like People). We had just finished discussion on the Situational Leadership model of applying directive vs. supportive leadership techniques. This tool is a BIG hit with people – while complex at first, it is extremely helpful for new managers when they need to accept and learn that their natural, or comfortable, style of learning may not be appropriate in all situations. It helps them assess, adapt, and communicate in a more effective way.

A student approached me at the break and said, “this is AMAZING. I think my manager missed this subject when she was promoted and attended manager training.”

“Ah, bless your heart,” I thought.

I made sure to share with the class that in most organizations, there is no training to become a manager. (As an aside, I may enjoy a little too much dropping those bombs and watching the reactions.) The conversation that followed was an important one, as people realized that it is up to them to learn how to be a good leader.

A great manager should be encouraging their teams to learn and grow, develop career goals and job shadow, take courses, or broaden their perspectives. In the absence of a great manager, many people flounder and future talent may be lost.

Two: There are employees out there who want to innovate, change, and improve, and we need to find and harness that energy more effectively.

After the “manager training is up to you” conversation, there was a slight shift in energy, with more questions aimed at the application of the course material in a practical way to help people apply for and win new jobs.

One question came from a young man who likes his job very much, has been with the OPS for about five or six years with no complaints, and who is starting to feel frustrated. “I’m naturally inquisitive and process-oriented. I see people do the same things over and over with the same results, but no one takes the time to stop and fix the process so that things improve. Where are all the process jobs???”

Not an easy question to answer. Of course there are process jobs out there, and within the Ontario Government there are specific areas that are more process-focused than others. The trick is in finding those job descriptions and being able to read between the lines and know that certain phrases indicate a culture of process improvement more than others.

The real key is meeting the right people. This student was taking control and doing the right things – taking courses, asking questions, discussing his goals and dream job criteria with people, and being open to new opportunities. By doing so, he was exposing himself to more people who might be able to point him in the right direction.

I’d love to see the process-focused culture shift happen more quickly – not only in the OPS but in other private-sector organizations as well. Imagine if more job descriptions included a requirement for some type of Innovation Thinking, or the ability to demonstrate a process-improvement focus as part of regular job functions.

I may be biased, but I think that a process focus culture is the next big thing required in business today. If we could find these naturally process-oriented people and maximize their energy, we could shift our thinking from “process improvement or day job” to “day job through process improvement.” (Click to Tweet)
