How to use process tools for anything. Even moving!

Moving is a Process.

Think of your last move. You and your spouse/partner giggling hysterically while you pack boxes.  Flirtatiously throwing bubble wrap at one another while you pack? Then after a smooth experience with your moving company, arriving at your new home, giddy with excitement, settling into at least 10 glasses of champagne next to a cozy fire.

If you just snorted or guffawed- you aren’t alone.

The first thing I did when we bought our new house was open a bottle of wine (it wasn’t going to open itself was it?).  Then, being the process geek I am, I began to map the current state of moving that I had experienced in the past. I won’t bore you with the VISIO document. But it sort of went something like this:

Step 1. Buy House

Step 2. Start Packing random stuff.

Step 3. Stop packing for a while because have run out of Cardboard Boxes (so has nearby grocery store).

Step 4. Unpack most of things packed in Step 2 because I needed them.

Step 5.  Nearly murder partner/spouse because they have to date packed nothing.

Step 6.  Pack frantically and angrily for a number of days.

Step 7.  Stop packing.  Realize move is still 3 months away.

Step 8. Unpack 90% of Step 6 items while looking for yoga mat that have not used in 3 years but need for “Girls Yoga/Brunch” on Sunday.

Step 9.  Realized have not booked movers.  Panic.  Call first movers that appear on The Google after searching “Movers Toronto”.

Step 10. Begin frantically packing again. Rip 7 boxes because I overpack them and everything falls through the bottom.

Step 11. Stop packing because it is Les Mills Release week and I have to go to every gym class ever.

Step 12. Begin frantically packing.

Step 13. Cancel girls indoor rock climbing date because “I HAVE NO IDEA WHERE THE #&$^#% MY ROCK CLIMBING SHOES ARE.

Step 14-18.  Slight wine induced blur of packing, crying, fighting with spouse irrationally, and scramble packing.

Step 19. ARRIVE AT NEW HOUSE!! Look lovingly at spouse/partner and sip champagne for about 13 seconds.  Immediately proceed to next step.

Step 20. Unpack frantically trying to get house ready for guests.

Step 21. Repack 70% of items as realize new house does not have closet space.

Step 22. Frantically look for that black top for girls wine night. WHERE THE &#&^#^#^#^ is that TOP?????

Step 23. 6 months later feel settled and have shit together.

So pain. So pain.

So this time, older, wiser, armed with process tools out the wazoo I vowed that this time my move would be better.  So first I focused on what I felt were the key pain points  (or for us process geeks, two Lean Wastes) for me during this process:

  • not being able to find one blasted thing before or after the move, causing packing and unpacking again (OVERPROCESSING)
  • running out of  boxes/ripping boxes due to overpacking and having dead time where I wasn’t doing anything. (INVENTORY/WAITING)

The first thing I did being the consultant I am – I outsourced.  I rented reusable, stackable boxes that come with little labels  from (no kickbacks or anything for me, I just found these guys awesome and fast). No running out of boxes. Check!

The next thing I did, was made some space in my garage, and I used huge post-it notes to label each major room in the house (Kitchen, Living Room, Master Bedroom, Master Bathroom etc.)

Next I started packing things that 100% would not be required (i.e. Summer clothes, clothes that no longer fit me yet I am very hopeful that one day I will look like I did when I was 22, shoes that I paid alot of money for however never wear because I work from home in workout wear 98% of the time).

I packed one to two boxes a day.  Every day I brought them down to the garage, put them beneath the room they were assigned to, and labelled the box K1 = Kitchen box 1.  I then quickly wrote on the post it note on the wall, K1= dehydrator, stand mixer, and baking supplies. This way – when I nonsensically needed to make jerky in a hurry or bake homemade bread for the first time before we moved, it would be simple to find which box it was in.

Fast Forward 3 months later this was me on moving day.  Ha. It was great.  The easiest move ever. Check me out with my feet up on moving day!

And then when we arrived at the new house and got ourselves settledd my husband turned to me and said – “Sweetheart, do you know which box the Apple tv is in?”. I gleefully pulled out the post-it notes I had collected from the garage, and promptly announced: “LR11!!” with a huge boastful/gloaty smile.  He replied: “Gosh you are an amazing woman!”.  We quickly connected to the internet (that I had arranged installation for weeks in advance)and were cozily catching up on our favourite documentary. *

We laughed and giggled, clinked our champagne glasses together, and smiled.  Life was good. **

Notes:

*I forgot to to order internet installation. So we didn’t have internet for about 3 days.  I’m the worst.

 

**Actually, I collected the post it notes from the garage and randomly jammed them into an ottoman as the movers were putting it into the truck.  I didn’t find the post-it notes until 3 days later.  When husband asked for them and I couldn’t find them he may have replied something along the lines of:  “You are a total bozo.”

Moral being – there is ALWAYS room for more process improvement – in ANY process.  Just imagine using this in a more formal way at the office and you can only imagine the reduction in stress, overtime, and rework!

After Leading Process Change….

Did you miss us?  Ruth and I were saying that this is probably the longest we haven’t blogged. Don’t worry, we are back and in full force now!

In today’s blog I wanted to share some highlights of our 2-day course, “Leading Process Change,” which we delivered on November 5 & 6. We had a a great diverse group of participants, from the Ontario Government, Telus, Blackberry, and two web development firms, just to name a few.  It was a total blast.  We shared our experiences in change and leadership and learned basic process improvement skills too.

Day 1

On day 1 we whizzed through the Whiteboard Way. It was a lot of material to cover, and using a business case, we helped our team of participants to:

1. Define It – Define a specific problem in an organization, without assumptions, without solutions, and using specific data to isolate the issue.

2. Draw It – Use basic process mapping techniques to visually represent a process clearly.

3. Analyze It – Look for opportunities to improve (like bottlenecks, duplication, and roles & responsibility conflicts).

4. Imagine It – Imagine a future state using brainstorming techniques.

5. Prove It – Use data to ensure that the new process performs better than the original process.

6. Sell It – Use excellent communications and stakeholder engagement skills to ensure that the process change is communicated effectively.

 

Day 2

On day 2 we covered a wide range of leadership topics to help participants learn how to guide a change – from embedding process improvement within strategic plans, to using emotional intelligence to increase people’s buy-in, and even how public relations plays a role (care of our excellent guest speakers)! And as well we covered basic communication, relationship building, and change management skills too!

We were really pleased to get some great feedback from participants:

OMG! Emotions in the Office!

I’m with Linda North on this one:  Process isn’t my favourite thing.  But there are two other words in the title of Ruth and Nicole’s upcoming course (Leading Process Change) that strike a chord with me:  leading and change.  Why?  Because both of these concepts are deeply rooted in human emotion, and helping people build emotional intelligence is my “raison d’etre”.

We first heard the term “emotional intelligence” in 1995, when Daniel Goleman wrote his groundbreaking book of the same name.  Since then, much has been written, many versions of it have come along, and yet it remains largely conceptual, if not absent, in most organizations.  Emotions are still seen as soft and disruptive, and are unwelcome in a professional environment.

And yet therein lies a critical misunderstanding about emotions.  In a work setting the word conjures up images of someone losing their temper and yelling at colleagues, or storming out of a meeting.  These are perfect examples of emotions that have not been managed, and that fuel the aversion to them.  So in the business world, we prefer to “leave emotions out of it”.

This couldn’t be more wrong!   Emotions are assets.  They give us information and energy1. Not to mention they are automatic and pretty hard to hide2 (even when you think you are doing so masterfully, that twitching eyebrow gives you away :).  Think about fear for a moment.  It is seen as a negative emotion, but what is it telling you?   If you guessed that it’s telling you that soEmotional Intelligence Imagemething could go wrong, you’d be right.  And how might that be a good thing?  It can protect you from dangerous situations.

So what is emotional intelligence?  The model I use was developed by Six Seconds, so named after the amount of time it takes for the chemical reaction in our brains to settle down after we react to something.  The model comprises eight competencies that allow us to use thinking AND feeling to make optimal decisions.   These eight competencies are divided into three main categories:

  1. Know Yourself:  This is about awareness.  It’s being aware of your emotions, and recognizing the patterns of behaviour that they produce
  2. Choose yourself:  This is about management.  It’s navigating your emotions, thinking about the consequences of your actions and behaviours, exercising optimism and engaging internal (vs. external) motivation.
  3. Give yourself:  This is about direction.  It’s developing empathy for others, and pursuing a “noble goal” – a purpose greater than yourself.

These are easier said than done!  It takes reflection and effort to build these competencies, but they can all be learned!

If you aren’t sold on emotional intelligence, consider this:

  • Harvard Business Review called it the “key to professional success”3
  • Microsoft CEO Satya Nadella says that “…in the long-run, EQ trumps IQ…”4
  • At the US Army Training Centre, the saying is that “…Leadership is a lifelong journey of just 18 inches – from head to heart…”5

And if that isn’t enough, take a look at the bottom line stats:  when leaders practice emotional intelligence the impact on outcomes is clear; it is predictive of6:

  • 46% of Customer Service
  • 28% of Performance
  • 45% of Retention

With the last Gallup Engagement survey (2013) showing that 63% of employees worldwide are not engaged, and 24% actively disengaged7, it’s time for leaders to up their game.  And that means developing EQ to (at a minimum!) match their IQ.

Leading-Process-Change

Our regular readers will know by now that Nicole and I are upbeat, positive people and we get excited about a lot of things. So, when I tell you that we are SUPER EXCITED about our upcoming course in November, please trust that it is not hyperbole.

Why are we so over-the-top and ridiculously excited?

Well, because we believe this course is innovative, and innovation is a good, positive, wonderful thing.

You’ve heard us talk about The Whiteboard Way© before (click here or here). We believe that our method of Process Improvement is what organizations need in order to take the first step into a Process Improvement culture. Often organizations hear about the buzz words – continuous improvement, process improvement, Six Sigma, Lean Six Sigma, TQM, etc – and they go bananas implementing a new program.

And so many of them fail. I’ve seen it happen in three major organizations in both the private and the public sectors.

They fail because they haven’t set themselves up to succeed – they have not considered the importance of change management, culture shift, and stakeholder engagement. It’s as bad as if someone all of a sudden decided they want to be a farmer, and so they bought a big field and started sticking seeds in the ground, without tilling the soil, removing rocks, adding fertilizer, and ensuring the earth is rich and ready to receive the seeds.

Enough of the analogy. You get what I’m saying, and hopefully many of you are nodding your heads and saying, “yup – been there, done that.”

How To Solve The Biggest Problems With Process Mapping

A few weeks back Ruth blogged about how to do a basic process map (click here to check it out) and it included a free process template for you to use as well. You’re welcome.  Process mapping is a huge part of our business. We know process mapping creates engagement and buy-in for process change  (when done in a workshop setting) , is a great visual tool, and can improve effectiveness and efficiency.

  1. Determine the swimlanes
  2. Determine the trigger point
  3. Consider the end point
  4. Put a circle shape in the swimlane for the person/group that starts things off. Write the word “START” in it.
  5. Put a square shape next to the circle and label it #1, and write the step.
  6. Proceed with each consecutive step.
  7. Add the arrows last (you almost always have to change them as you go).
  8. When you reach the end point, put a circle with the word “END” in it.

AND, I can’t believe Ruth forgot this.  I am going to gloat since she is a stickler for this one.

9. NUMBER your steps (post-production comment from Ruth – I am mortified! I can NOT BELIEVE I forgot that… and is such a public way! I will never live it down. Sigh.)

We received a lot of really good feedback on this blog, and people loved the template.  The big question was:

What do I do next, after the Process Map?what-next

Great question.  The next 2 steps are to validate your process map and look at value added steps.

Validation

So if you’ve done your process map in a workshop style setting, you likely had many of the stakeholders (the swimlanes) of the process in the room.  So validation in this case is finalizing that process map and sending it back out to those participants to see if what you’ve documented is accurate.

If you’ve worked on a process map by yourself,  validation becomes even more important. You are verifying that all the steps are accurate and represented properly. In fact, this is an opportune time to re-group and re-engage to validate the map, or engage for the first time.  A few things to keep in mind:

  • Talk to the people in the process and follow the product or service through the service to make sure steps and swimlanes have been captured accurately.
  • Make sure to capture easily seen or invisible steps (i.e. where the product or service is waiting, or being moved to another area)
  • Ensure that you haven’t mapped the best case scenario, or worst case scenario.  The map should be representative of how the process normally works.

Now for the meaty stuff….

Next we are going to analyze the process! First let’s determine whether a step adds value or not? Ask these 3 questions:

  1. Does the customer consider this step important?
  2. Has the product or service had a physical change?
  3. Was it done right the first time?

Here you can identify the type of non-value added activities. Non-value added activities include:value-added-non-value-added

  • Moves: Steps in the process where the product or service is in transit from one place to another. How many times and to how many people in your organization does this touch?
  • Delays: Steps in the process where the product of service is waiting for the next step in the process (a great example of this is approvals or sign-offs). This is your classic bottleneck.  
  • Set-up: Steps in the process that prepare the product or services for a future step
  • Internal Failures: Steps that have to be re-done (i.e. iterations of something before it reaches final approval) that are detected internally
  • External Failures: Steps that have to be re-done that are detected by the customer (i.e. damaged product at shipping….)
  • Control/inspection: Steps where the product or services is reviewed to ensure customer satisfaction (i.e. Quality Control)
  • Value Enabling: Steps that don’t add value but are necessary for the functioning of the organization

How do you do this? Well by filling out the super easy Process Summary Analysis Template of course!

Process Summary Analysis Template Instructions

Step 1: Put in the number of process Steps

Step 2: Enter the amount of time it takes to complete this step in minutes (don’t know exactly? Time it a few times or guesstimate for now), sum that row in minutes, and its % is 100% because we are summing the whole process.

Step 3: Identify which process steps are value added and not value added. Sum the number of minutes for all the boxes that you’ve identified (in this case we have an x in step 1 and step 6 at 1 minute and 5 minutes respectively, so we have 6 minutes of value added work and 75 minutes of non-value added work).

Step 4: For those steps that are not-value added, identify what the type of non-value added activity it is.

Step 5: Assess the percentages, and start working on the biggest first.  In this case 56% of the non-value added steps are due to External Failures.

Two Things I Learned This Week From Students

teacherThis week I taught a two-day course on behalf of the Centre for Leadership and Learning in the Ontario Public Service (OPS). It’s called “Management Essentials,” and is for non-managers who want to either learn more about how management is expected to perform within the values and objectives of the OPS, or to understand what it takes to become a manager – thus being able to assess their own skills gaps and build them up accordingly.

This is a great course, and I enjoy teaching it so much not only because the materials are current and relevant, but because the people who attend generally WANT to be there (vs. being “told” to take a course in presentation skills, or “how to write a briefing note”). Teachers reading this will agree that when people attend because they want to, they are generally much more engaged and the class has more energy.

This was true this week – a great class filled with 35 interesting people from many different areas of the OPS, with differing levels of experience and terrific stories to bring life to the material.

As I drove home I reflected on a couple of standout things that I learned from the class, and thought I’d share them with you in this week’s blog:

One: We need to remind people, over and over again, that THEY are responsible for their careers and their professional development.

Situational Leadership Model

One of the conversations we had (a couple of times) relates to the last blog post I wrote (Does Your Manager Like People). We had just finished discussion on the Situational Leadership model of applying directive vs. supportive leadership techniques. This tool is a BIG hit with people – while complex at first, it is extremely helpful for new managers when they need to accept and learn that their natural, or comfortable, style of learning may not be appropriate in all situations. It helps them assess, adapt, and communicate in a more effective way.

A student approached me at the break and said, “this is AMAZING. I think my manager missed this subject when she was promoted and attended manager training.”

“Ah, bless your heart,” I thought.

I made sure to share with the class that in most organizations, there is no training to become a manager. (As an aside, I may enjoy a little too much dropping those bombs and watching the reactions.) The conversation that followed was an important one, as people realized that it is up to them to learn how to be a good leader.

A great manager should be encouraging their teams to learn and grow, develop career goals and job shadow, take courses, or broaden their perspectives. In the absence of a great manager, many people flounder and future talent may be lost.

Two: There are employees out there who want to innovate, change, and improve, and we need to find and harness that energy more effectively.

After the “manager training is up to you” conversation, there was a slight shift in energy, with more questions aimed at the application of the course material in a practical way to help people apply for and win new jobs.

One question came from a young man who likes his job very much, has been with the OPS for about five or six years with no complaints, and who is starting to feel frustrated. “I’m naturally inquisitive and process-oriented. I see people do the same things over and over with the same results, but no one takes the time to stop and fix the process so that things improve. Where are all the process jobs???”

Not an easy question to answer. Of course there are process jobs out there, and within the Ontario Government there are specific areas that are more process-focused than others. The trick is in finding those job descriptions and being able to read between the lines and know that certain phrases indicate a culture of process improvement more than others.

The real key is meeting the right people. This student was taking control and doing the right things – taking courses, asking questions, discussing his goals and dream job criteria with people, and being open to new opportunities. By doing so, he was exposing himself to more people who might be able to point him in the right direction.

I’d love to see the process-focused culture shift happen more quickly – not only in the OPS but in other private-sector organizations as well. Imagine if more job descriptions included a requirement for some type of Innovation Thinking, or the ability to demonstrate a process-improvement focus as part of regular job functions.

I may be biased, but I think that a process focus culture is the next big thing required in business today. If we could find these naturally process-oriented people and maximize their energy, we could shift our thinking from “process improvement or day job” to “day job through process improvement.” (Click to Tweet)

How to Be a Shirtless Jogger at Work

It is possible that the title of this blog only resonates for those who live in the Greater Toronto Area. It’s also possible that with social

media and the global popularity of Rob Ford, that others are now familiar with the awesome Shirtless Jogger. But for those of you who aren’t, let me explain…

Toronto’s famous/infamous mayor, Rob Ford, returned from his stint in rehab this past Monday, June 30th. The next day was July 1st, Canada’s 147th birthday, fully of parades and flag waving and fireworks and BBQ’s and… a shirtless jogger.

At a parade in the Toronto neighbourhood of East York, 35 year-old Joe Killoran, a local teacher, experienced his 15 minutes of fame when he confronted the Mayor with questions to which Torontonians (most of them, anyway) want answers. Mr Killoran was out for a jog, it was a hot day, he was shirtless, he was bold, and the media captured it here.

Toronto Twitter exploded with the hashtag #ShirtlessJogger, and the national media picked it up and ran with it – the Globe and Mail called for more Shirtless-Jogger-Brand Outrage in Toronto.

That got me thinking…

How Can We Have More Shirtless-Jogger-Brand Outrage at Work?

Of course it’s not ok to shout and yell at work, and it’s probably not a good idea to be shirtless unless you’re a lifeguard. But the sentiment behind Mr. Killoran’s actions is that he was fed up and he wanted to be heard, so he saw an opportunity and did something about it.

One of the characteristics of office group behaviour is the tendency to agree with things when around a conference table, and then immediately dismiss or bad mouth them as soon as the meeting is over.

Have you ever seen someone do that? Have you seen groups of people chat away in the break room, complaining about something that was just announced, or about a change that is coming? Were they all nodding and supportive, or refusing to ask questions, while it was being announced? Did anyone actually do anything about it? This is classic passive aggressive behaviour, and it’s not only unhelpful, but can be destructive to office morale and productivity.

This is where the Shirtless-Jogger-Brand Outrage is required.

You can be the person to break the cycle of negative groupthink by being constructive, thoughtful, and open to discussion. This is your chance to openly question, present your concerns, and confront questionable (or seemingly questionable) actions in a thoughtful and helpful.

Once you decide to ask the questions and address the issues, remember that your leaders will appreciate your points much more if you:

  1. Ensure you are in a calm frame of mind. The Shirtless Jogger asked the right questions, and although he didn’t have much choice but to shout, it certainly won’t give you any credibility in the office. So think things through and make sure you’re in a conversational, not argumentative, state of mind.
  2. Be kind and curious. Make sure you have the facts, and where you don’t, ask questions rather than make assumptions.
  3. Plan your conversation. Doing this properly requires finesse and planning – it may even be an opportunity to “coach up“, and that ALWAYS requires planning.
  4. Make an appointment. Unless you find yourself in a spontaneous perfect situation for the discussion or, like Mr. Killoran, there’s simply no other choice but to rain on someone’s parade, it’s best to make an appointment.

Great leaders at all levels have an obligation to constructively question decisions in an open and respectful way. Once those discussions are complete and decisions are made, then the show must go on. The Top 6 things your Boss should know about you!

The only way to build a successful high performing team is to understand what makes the individuals on that team tick. To reach that truly collaborative state of mind where the power of the group is greater than any of the individual contributors, and they all know it (and aren’t still competing for your attention) you need to understand those individuals better.    Feel like your boss doesn’t understand you or use your skills adequately? Feel like you don’t get why your team is functioning like a group of individuals and not a team?  Bosses – get coaching.  Individuals, start talking.

  1. Your career “story”:  Your boss has your resume and  was at your interview – so there’s some basic knowledge there, but what about the story behind it?  I started my career as a temp who was really good at sending out courier packages, better than any temp before me, so they hired me.  There’s alot more to the story, but it’s not a list of my accomplishments and my job skills – its the actual path I took to get there.  This is a great source of information for your boss to understand how you view career progression and how you demonstrate (or don’t) loyalty and engagement with the organization you work in.
  2. Your generational style ( how to communicate best with you):  Everyone and every situation is different.  What is the best form of communication for you? Email? Text? Face to Face, or god forbid (for me anyways), the phone?  Find out the best method of getting the point across in a wide array of situations to get the most out of your team.
  3. Your thinking style (what type of work should they delegate to you):  Are you a Doer, Dreamer, or Analyzer?  Is your skillset best in execution, creativity, or data analysis?  Tailor the work to the type of thinking style whenever possible to get the best results!
  4. Your conflict resolution style (how will you resolve conflict when it arises):  How your resolve conflict will determine your ability to deal with challenging situations in the workplace.  Do you confront and control conflict aiming to win? Do you compromise your needs in order to please others?  No one conflict resolution style is right for all situations, but learning to use each style effectively can yield optimal results.
  5. The 3 P’s: People, Projects, and Personal: The 3 P’s are the easiest way to effectively have a 1:1 with your boss.  You should be able to identify whether there are any conflicts, HR issues, staffing issues, interpersonal issues with anyone on the team, the status of your projects and work, and then is there anything going on personally that might impact your work.  This is a touchy one – this doesn’t mean a lengthy retelling of last saturday night’s escapades, but it may mean – my grandmother is sick in the hospital – I may have to leave early the next couple of days to deal with that.  Just giving you a head’s up.  This helps your boss plan and assign work better – like a boss.
  6. How you like to be rewarded/recognized:

Oh for Process Sake!

One of the things that Nicole and I hear a lot is that people don’t like processes that are just put in place for process’ sake.

Well neither do we.

There is nothing less motivating than having to document in gory detail every step of a business process, just because someone says it’s a good idea. Ok, maybe one thing is less motivating, and that’s having someone hand you a process map and tell you to “follow this” when you’ve had no engagement in its development. You feel like you’re handcuffed by more red tape, and you become frustrated.

And, it Gives Good Processes a Bad Name

I admit it, I’m a little sensitive about the barely concealed eye-roll and sympathetic smile that I often see when I tell people what I do for a living.

“A process consultant! Oh! That sounds… interesting.” And then, “isn’t that just a lot of  maps and stuff? I have binders of those in my office and use them every day.” <insert good-natured-but-annoying hardy har hars here>

You can’t really blame the organization. With the rise in popularity of process improvement methodologies like Lean, Six Sigma, ISO, and others, there’s also an increased desire to jump on the band wagon, get certified, and advertise the fact that you are now a high-quality organization.

Well the fact of the matter is that process maps do not a high quality process make. You can map bad processes too! And, you can map good ones poorly. And, worst of all, you can map things that don’t need to be mapped.

Three Ways to Give Your Process Credibility

  1. Give your process a purpose, and let people know what that purpose is. Why are you insisting that people follow a specific process? Make sure there’s a good reason (e.g. audits, financial controls, quality impacts, budgetary impacts, efficiency impacts), otherwise it’s best to let people have control over how they achieve their objectives.
  2. process3Engage people in the development of the process. We love it when we meet with managers who tell us how a process works, and then talk to the people who actually do the work. Usually managers  have no idea what really happens. A great way to increase employee engagement is to ask the process users to be part of the documentation and improvement effort. It will make them feel part of the organization, and even address some of the “what’s in it for me” feeling that is deep inside everyone’s work persona.
  3. Hold people accountable. Launching a process, engaging people, communicating – that’s all very nice. And in six months no one will remember anything about it, unless you hold people accountable for sticking to the  steps. Make it part of your coaching conversations. Model the behaviour you want to see by following processes yourself. Reward people who both stick to them, and consistently strive to make them better.

You don’t have to do process for process’ sake. In fact, we hope you don’t. Help give good processes the recognition they deserve! (And positively transform your organization at the same time.)

All for One and One for All!

all for one

Ah, the Three Musketeers, Athos, Porthos, Aramis, and, of course, d’Artagnan – righting wrongs, fighting evil, and sharing witty remarks along the way (essentially the 17th century version of The Avengers). Their motto, “all for one and one for all”, has become the norm when cheering for teamwork and presenting a united front in the face of hardship or a common goal.

Interestingly, in the late19th century, the Swiss used the phrase as part of a campaign to bring about a feeling of solidarity and national unity during troubled times (following widespread flooding in the Alps), and it’s become their unofficial, but traditional, national motto.

The phrase was perfect for that particular campaign, as it really evoked that spirit of support and common accountability, reminding everyone that one is not successful unless everyone is successful.

So what does that have to do with business processes?

Everything.

All too often Nicole and I come across organizations with detailed strategic plans, tactical plans and clear roles & responsibilities, and yet they are either failing in their execution, or executing on the backs of employees who are demoralized, frustrated, and just plain tired.

Nine times out of ten, they’re missing that “all for one and one for all” mentality. Instead, they have organizational structures that promote an insular focus based on empire-building and individual success. Common accountability is nowhere to be seen.

The people in an organization are like the players on a sports team. On a winning team, each individual has a defined role, interacts with other people at set times, understands their goals and can compare themselves against performance metrics. Most of all, they know they simply can NOT be successful unless their team mates are successful. Who cares how many goalsteam you can score if no one can pass you the puck and the defense can’t keep the other team away from the net? (I can’t believe I just used a hockey analogy… I don’t even watch it. Go Leafs!)

A successful organization is one in which it behooves someone to make a colleague successful, because the individual’s gain is tied to the colleague’s success. It’s nice to take the high road and hope everyone will be altruistic in their approach (helping the other person be successful simply because it’s the right thing to do). However we know that although many people operate this way, it is often not the norm in a culture of pressing deadlines and reduced budgets.

Therefore, whether it’s via financial reward or some other kind of reward or benefit, mutual goals are critical to developing that atmosphere of collaboration and camaraderie.

Five Ways to Instill that “All for One” Culture

  1. Start to change your organizational culture by referring to employees as team members, and not as “staff”. It’s a small thing, but it really helps.
  2. If you have a bonus structure, create bonus criteria that include a shared or common accountability as well as individual performance. Many companies have 1/3 individual performance, 1/3 divisional performance, and 1/3 company performance as the weighting.
  3. If you don’t have a formal bonus structure, develop another means of rewarding collaboration. Tie performance to a common goal, and reward successful teams according to the type of reward that is most meaningful for them. (Don’t know what that is? Ask!)
  4. Develop key corporate processes and performance metrics that support both the ability of teams to work together towards the goal and their ability to measure progress towards achieving that goal.
  5. Communicate! Communicate! Communicate! It sounds simple, but it’s often left out. Don’t forget to communicate the way people need to hear it – for some it’s visual, for some it’s written, and for others it’s auditory. Do whatever works, even if it’s all three.
